i got in my car yesterday morning and the brake pedal seemed lower than normal, also it was a bit more spongy than normal, basically not as good.
any ideas what is wrong, how it can be fixed or how much it will csot?

Could be a number of things....... weeping cylinder, low brake fluid level, faulty master cylinder, etc, etc.
Spongyness and low pedal usually means there is air in the system which can be caused by a number of things, but most commonly by low fluid level in the master cylinder allowing air in.
Best to check the fluid level first and see if any of the cylinders are weeping. Also check the condition of the lines and connections.
The most expensive part is the master cylinder but they are only £50 ish, but awkward to replace.

If you have no fluid in the Master but no visible leak then the
fluid will all be in the chassis leg. (unless you have not checked
the level for the last ten years)!! Don't laugh, it has happened!
